UCAT Engine — Mission Control
The whole operation on one page: what to do, how, when, how long, how much. Checkboxes save on this device. Full detail lives in the repo docs (runbook · production pack · costs & revenue · channel playbook).
⚡ This week — the ignition switches critical path
🗓 Timing doctrine decided 28 Jul
- Sell NOW. The 2026 panic window runs to 24 Sep — its buyers need a product, not a case study. Every week without Stripe is revenue forfeited to Medify.
- Spencer's proof is the JANUARY weapon. Results day arms the PR pitch, the testimonial chorus and the season launch — it was never the reason to delay August sales.
- The waiting list captures the 2027 cohort ("sitting next summer? first access when the cycle opens") — it never gates live sales. Both funnels run simultaneously; no revenue is missed by design.
📱 Content engine — the dad lane 3×/week · Tue Thu Sun
Doctrine: research before invention. Connect Apify → run /tiktok-research → the real Creative Center data confirms or kills each v0 script below. Monthly re-run + diff; Sunday batch sessions start with 10 min of "what's performing" (ours + scraped) before anything is filmed. Only the documentary spine (Spencer's week-N arc) runs regardless — it's time-stamped reality, not a creative guess. Kit: iPhone + window light + CapCut auto-captions (£20 mic optional). Batch-film all three every Sunday morning — 90 minutes. Locations: kitchen table (paperwork pieces), parked car (candour), desk with app (product glimpses), walking (opinions). Never anything clinic-branded. Three takes max, use take two — real dad beats presenter. Full director's cuts in CONTENT-PRODUCTION-PACK.md.
Kitchen table, score report in hand, finger on the QR 570. The punch: "none of them ask to see this." Say it puzzled, not outraged. 30s. Post Tue 5–7pm.
Walking take. The evidence: volume moves nothing; technique, plans, calm move everything. Share-line: "because that's the only thing they've got to sell." 30s. Thu.
Desk + app screen-record (his dashboard, no name/face). The trust moment: "the score gets published in September — whatever it is." Slow down on that line. 40s. Sun.
Kitchen. Band 1 story → "a system that respects your time tells you what to SKIP." One proud-dad grin allowed. 30s. Tue.
Text-forward, brisk cuts. The three dates that decide applications + "plan the days you've actually got left." Doubles as parent content (Sun 8pm slot). 25s. Thu.
Car seat, conspiratorial. No guaranteed points, no converted scores, no renewals. Tack on the week-2 Spencer update. 40s. Sun.
Then every Sunday: the update format — week N of 8, one real number, one thing that worked/didn't, one honest doubt, "score lands 24 September, whatever it says it goes up." Never skip a week. YouTube: one long video in Aug (the evidence video) + one in Sep; 2–3 Shorts cut from each. Friday, 15 min: UTM clicks → signups → sales; fortnightly winner becomes the Spark-ads candidate when the £250 gate opens. Spencer's receipts lane: parked until after 24 Sep, his call, his cut.
💷 Money — costs & revenue shape
Kill rule on every paid channel: cost per sale above £40 = dead, no sentiment. Refunds priced in at 8%. Stripe pays out in 2–7 days. Tax: set aside ~25–30% of net (sole trader, self-assessment). VAT: not a 2026/27 concern on any scenario shown.
| Phase | Quiet | Working | Strong |
|---|---|---|---|
| A · Window tail (now–24 Sep) | ~£400 | ~£1,200–2,400 | ~£4,000+ |
| B · Wave 1 (Oct–Dec) | ~£1,200 | ~£4,000–8,500 | ~£13,000+ |
| C · The season (Jan–Sep '27) | ~£4,000 | ~£17,000–35,000 | ~£60,000–90,000+ |
Illustrative capture scenarios, not forecasts — the shape is the point: downside ≈ £0 by construction, upside real, market resets annually. Which row lands is decided by Spencer's result + distribution consistency + the January assembly — not by the product, which is built.

One dependency chain matters: Stripe → sales → £250 → ad tests → January with proof. Everything else runs in parallel. Protect Spencer's 90 minutes a day above all marketing — the proof engine outranks the promotion of it.
